Measure the ROI of your discovery roadmap

Translate learning milestones into metrics that resonate with finance and revenue leadership.

TL;DR

Measure discovery ROI by defining baseline behaviors you expect to change (current time-to-value, win rates in target segments). Pair leading indicators (interview volume, narrative alignment, prototype engagement) with lagging business metrics to show early signals before revenue appears. Publish monthly "learning balance sheets" summarizing what you believed, learned, and changed - including bets you stopped. Celebrate the teams doing the work, not just the numbers. Culture is a compounding asset that builds trust with leadership.

Start with a before-and-after hypothesis

For each discovery initiative, define the baseline behaviour you expect to change. If you're improving onboarding, what's the current time-to-value? If you're repositioning, what's the present win rate in target segments?

Pair leading and lagging indicators

Executives need to see early signals before the revenue shows up. Track interview volume, narrative alignment scores, or prototype engagement alongside your core business metrics. Make the connection explicit in every update.

Publish a learning balance sheet

Once a month, summarise what you believed, what you learned, and what changed as a result. Highlight bets you stopped as well as the ones you doubled down on. Showing the cost of inaction builds trust.

Celebrate the teams doing the work

The best dashboards highlight humans, not just numbers. Shout out the CSM who recruited the perfect customer or the engineer who instrumented a new metric. Culture is a compounding asset.
